Implementation

Drawing on the company’s existing expertise, we consulted stakeholders and reviewed procedures to understand the starting position and needs of different locations, levels and functions. A SWOT analysis of the results enabled us to develop a common framework based on quality risk, quality process, quality performance and quality cost (prevention, appraisal, failure).

Following a workshop and one-to-one consultations with senior stakeholders, an approach was established using critical to quality (CtQ) characteristics to calculate risk ratings and derive the appropriate quality levels for material and equipment requisitions. The quality levels were linked to inspection, certification and quality assurance requirements.

Working with large global organizations keeps us at the forefront of developments in quality. We learn from the experience and scale down the solutions for the benefit of our smaller clients.

The Outcome

We produced a corporate guideline document to describe and expand the framework into each step of the supply chain quality process. Process data sheets were prepared, incorporating flow charts, RACI, recommended practices, maturity levels, risks, records and data. A toolbox of standards, templates and checklists was provided. A final report encapsulated the work done and a rollout plan for the next phase.

A guideline document was prepared to describe the framework and supporting tools, including: process overview, RACI, risk matrix, quality level calculator, requirement tables, standard quality questions for supplier selection and standard quality clauses for purchase orders. We also provided a template to be used in preparing the inspection and certification matrix for each type of material or equipment.

We worked together on the definition and implementation of supply chain management systems and processes for a large multinational company. Vast experience of management systems, quality assurance/ control and engineering processes made QFactorial a perfect fit for the role. In particular, the approach to understanding the issues faced by the organisation and implementing practical solutions was fundamental to the success of the project.
